Microsoft Just Demonstrated What Real AI Adoption Looks Like

Microsoft has a problem many sales organizations will recognize: its sellers were spending around 70% of their time on non-customer-facing work, navigating at least 15 different systems to research accounts, prepare meetings and update records.

Its response wasn't simply to give everyone another AI tool.

In a recent Microsoft Inside Track article, the company explained how it redesigned sales workflows around Sales Agent, its AI-powered experience in Microsoft 365 Copilot. The goal is to help sellers complete tasks across multiple systems from one place.

Start With the Work, Not the Technology

Microsoft's experience reinforces an important principle: putting AI on top of a broken process doesn't fix the process.

The company broke down existing sales workflows to determine what AI could handle, what could be eliminated and how sellers could use the time saved.

It also recognized that generic AI demonstrations weren't enough. Microsoft developed role-specific scenarios for approximately 20 sales roles, supported by peer learning and practical examples relevant to each job.

Measure Results, Not Logins

Perhaps the most important lesson is how Microsoft is changing its definition of success.

Initially, it measured daily and monthly product usage. Now, it is shifting toward business outcomes such as deal velocity and reduced administrative work. Using an AI tool is not the same as creating value.

We've made a similar argument in Why Salesforce Adoption Fails and How to Fix It: access to technology and training don't automatically produce behavioural change.

Our Salesforce AI readiness perspective reinforces the same point. Process, data and people all need to be ready for AI to deliver meaningful results.

The takeaway: Before rolling out your next AI tool, identify the work you want to improve, redesign the process, train people around their actual roles and measure whether business performance changes. That's what turns AI from an experiment into a different way of working.
